Planning a Workflow and Reporting Migration to Azure in a Fixed-Price Discovery
DIRC engagement. Delivered by Do IT Right Consultants LLC under a fixed-scope discovery.
Overview
A mid-size industrial technology company needed to move a legacy workflow platform and its reporting off an aging on-premises SQL Server and into Azure. The platform had to keep running through the move, and leadership had no appetite for a migration that turned into a project of its own.
The challenge
Nobody had a complete picture of what the old server was doing. Workflows, reports and scheduled jobs had built up over years, some written by people who had since left, and the implementation partner needed a specification it could build to. The client also wanted the cost and the risk in writing before committing to a build.
The approach
- A fixed-price discovery, with the price agreed before it started
- An inventory of the databases, reports, workflows, scheduled jobs and external connections on the existing server
- A dependency and risk register, each risk ranked with a proposed owner
- A provisioning specification for the target Azure database platform, written for the implementation partner to build to
- A migration sequence and cutover outline with a rollback point at each step
- A scope and estimate recommendation for the build itself
The outcome
- A final provisioning specification, issued and accepted
- A complete inventory and risk register for a server nobody had fully mapped
- A cutover plan the client's own team and partner can run
- A written decision point: with the plan in hand, the client chose to run the build with its own team and implementation partner
